The opening scene

The demo was genuinely magical — every prospect leaned forward in the same place. Then came the same six questions: How do we deploy this? Is it SOC 2? Can we self-host? What's the SLA? Does it work for our data? When the founders said 'we'll get back to you,' six different deals quietly stalled at the same point in the funnel.

The pain behind it

The team had built something the world had never seen — and they couldn't figure out how to sell it. Every customer call required the founder to be in the room. Every deployment was bespoke. Procurement teams kept asking for documents the company had never written. The founders started to suspect they had built a research project with a Stripe account taped to it.

What was at stake

Seed runway was 11 months and ticking. The investors who'd backed the team on novelty would back a Series A on revenue — and only on revenue. Six stalled pilots represented eight figures of pipeline that would walk if the team couldn't ship a product, not a project, in the next quarter.

The turning point

We sat with the founders and asked them to name the one user, doing the one job, where their technology produced an outcome the customer would pay for without anyone in the room. It took two hours of arguing. Once they had that answer, we threw out 60% of the roadmap. The wedge — sharp, narrow, defensible — became the product.

How we worked
  • Defined the wedge: one user, one job, one undeniable outcome
  • Authored the PRD and TRD around a productized, multi-tenant offering
  • Designed a thin-slice architecture that could be hardened for SOC 2
  • Built the build plan and shaped the team to ship it
The outcome

Shipped v1 in 12 weeks, converted 4 of the 6 stalled pilots into paying contracts, and raised a strategic Series A with the productization story as the centerpiece. The founder stopped being a customer success rep and started being a CEO again.

The lesson

Novel technology doesn't sell itself. A product does. The hardest move for a research-led team is to throw out the surface area that makes them feel impressive — and keep only the surface area customers will pay for.
